The Gap

Quality had a certification standard. Operations had no consistent pathway to reach it.

After roughly 1.5 days of mandatory HR onboarding, new employees entered the department without a standardized training plan. Training varied by the needs of the department, production demand, and whoever happened to be available. Some employees spent weeks shadowing before performing work themselves.

Supervisors had no shared milestones, assigned trainers, or reliable way to tell whether someone was progressing toward certification. The result was slow qualification, inconsistent capability, employees left without clear direction, and uncertainty about test readiness.

I needed to onboard roughly eight people into a department I was still learning myself, so I built the operating system I wished I had inherited.

The 8-Week Pathway

Build overlapping capability instead of waiting for one certification at a time.

The curriculum developed multiple competencies in parallel so employees could progress toward visual inspection, pressure testing, dimensional work, and supporting skills without restarting after every qualification.

Weekly rotations varied based on employee needs and trainer capacity. The framework defined the capabilities to build while the schedule flexed around a live production environment.

Built for a Live Operation

Structure without rigidity.

Assign the work, not just the goal.

Each employee received a Gantt-style schedule showing the week, assigned trainer, focus area, goals, and supporting procedures, giving them clear direction each day.

Adapt around real constraints.

When attendance, trainer availability, or production demand disrupted the plan, training shifted to another trainer or a comparable upstream operation instead of simply stopping.

Make trainees participants.

Regular check-ins combined employee self-assessment with feedback from experienced operators and leads to identify where more practice was needed.

Test before the test.

Quality performed a mock assessment roughly two weeks before certification. Identified gaps became the focus of the final training period before the written and practical exams.

I also recreated the standards for what employees should know and be capable of before progressing to Level 1, Level 2, and Level 3. These levels influence development, raise eligibility, and advancement potential.

A separate part-experience matrix tracked Part × Days of Exposure, helping ensure employees applied their skills across varied parts rather than repeatedly working on only one.

Historical timelines are based on reported departmental norms rather than a formal longitudinal dataset, so I present the comparison conservatively rather than calculating a percentage reduction.

A related capability problem at Amazon required a different system.

Amazon supplied the learning content. I built the framework that identified gaps, scheduled training around productive assignments, tracked capability, and expanded the team’s ability to flex between Problem Solve functions.

Operational tools designed to be used.

Portfolio versions of the original training materials will be added once exported. The presentation will preserve the practical simplicity of the real tools rather than redesigning them into fictional software.
